Sort Your Bar Chart or It Means Nothing
This article gives you the cheapest upgrade in charting: sort the bars by value before anyone sees the chart. It costs one right-click, and it changes what the chart is. Unsorted, it is a lookup table drawn as rectangles. Sorted, it is a ranking, and a ranking answers questions on sight: biggest, smallest, and where any group stands against the rest.
The reframe worth keeping: sort order is an analytic decision, not tidying. Whatever order the bars are in, the chart is making a statement about what order matters. Alphabetical says "the initial letter of the name matters," which is a statement nobody has ever meant.

What an unsorted chart makes the reader do
Picture a bar chart of ten genres in alphabetical order, and give yourself the reader's actual task: find the third-biggest. Watch what your eye has to do. It bounces across all ten bars, holds a running top-three in memory, and rechecks itself. That is sorting, performed by eye, one reader at a time, every time the chart is viewed.
The sorted version of the same chart does that work once, for everyone, forever. Third-biggest is the third bar. Biggest is the first. The bottom of the ranking is the bottom. Every question of the form "which?" is answered by position, which is the thing bars are best at encoding in the first place.
This is the same trade as article 7's percentages: the analyst does the division so the reader does not. Here the analyst does the ranking. Work the reader must do is work most readers skip, and a skipped ranking is a comparison that never happened.
Where the default order comes from
Excel charts inherit their category order from the data underneath: the pivot's row order, or the sheet's row order. Pivots default to alphabetical. So the unsorted chart is not neutral. It is sorted, by spelling, an accident of naming that reads as if it were information.
Alphabetical order has exactly one honest job: helping someone look up a known name in a long list. If your chart's job were lookup, it would be a table. A chart's job is comparison, and comparison wants value order.
The exception: order that means something
Before the rule hardens, here is its boundary. Some category sets carry their own order: months, quarters, age bands, price bands, satisfaction scales. Sorting January-December by revenue would shred a sequence the reader needs intact, because the question there is shape over the sequence, not ranking.
The test is one question: do the categories have an order a reader would expect to walk? Yes: keep it, whatever the values do. No, they are just names, genres, regions, products: sort by value. Price bands from the build, $0-5 up to $10-20, keep their ladder. Genres get ranked. Say which kind your current chart's categories are, right now, before the next section.
How to sort it properly: at the pivot
Sort the source, not the picture, and the sort survives refresh:
- In the pivot, right-click any value in the column you want to rank by.
- Sort > Sort Largest to Smallest. The pivot reorders, and the chart follows it instantly, because the chart reads the pivot's order.
- Refresh-proof by construction. New data arrives, the pivot re-sorts itself, the chart stays ranked. A hand-dragged order on the sheet would have quietly gone stale, which is the same failure mode as a typed KPI.
One Excel quirk to know rather than fight: on a horizontal bar chart, the plot draws categories bottom-up, so Largest-to-Smallest in the pivot can appear with the biggest bar at the bottom. The fix is the axis: Format Axis, tick Categories in reverse order, and tick the value axis to cross at the maximum category. Two ticks, once, per chart.
Sort direction is emphasis
Descending is the default because most claims are about the top: the biggest segments, the leaders. But if the page's claim is about the laggards, the underperforming regions, the genres nobody plays, ascending puts the subject first where the eye lands.
This is article 10's pointing principle applied to position: emphasis follows the subject. Sort so the subject of your sentence is where reading begins, then let the accent color agree with it. Order and color pointing at the same bar is a chart that cannot be misread.
Why this works
The perceptual case is the same one that runs through this series' chart articles. Cleveland and McGill's experiments put position along a common scale at the top of the accuracy ranking for reading values off charts (Cleveland & McGill, 1984, Journal of the American Statistical Association, 79(387), 531-554). Sorting converts the question "which is third-biggest?" from a sequence of pairwise length comparisons, work the eye does slowly and approximately, into a positional read: third from the top. The sort moves the comparison work from the least accurate channel into the most accurate one.
Run it on your own chart
- Open your most recent bar chart and say its categories' kind. Natural order, or just names?
- Just names: sort the pivot descending by the value the chart shows.
- Check the horizontal-bar quirk. Biggest bar should sit where reading starts.
- If the claim is about the bottom, flip to ascending, and move the accent color with it.
- Reread the title. A ranked chart usually sharpens the sentence: "Adventure leads" becomes checkable at a glance, per article 10's title rule.
